In spring 2022, Willem Stas and his team decided to bring SANGOO on board. As the COO of tile company Mosa, he needed help optimising the organisational structure of the Operate & Maintain division in order to put the company on the right path for the future. It’s still very much an ongoing process for Mosa and their employees, but Willem is keen to share his insights into the progress made so far with the support of SANGOO.

What challenges were Mosa facing?

The growth of the company had led to a need for organisational change. But as a manufacturer with two factories, we were struggling to roll out the changes on the shop floor. The main problem was around prioritisation. Saying ‘yes’ too quickly and without the proper consideration often led to difficult situations. And a lack of consistent decision-making was also putting other areas at risk.

Faced with these challenges, I immediately thought of Els and Stefaan to help guide Mosa towards our new organisational structure.

Els and Stefaan strike the right balance between the theory and the practice of this type of internal organisational change.

Why did Mosa choose SANGOO?

At my previous employer (a Belgian company), we had already benefitted from the expertise of Els and Stefaan. They have extensive knowledge of how an organisation should actually work. They take a pragmatic approach and know how to ensure that everyone feels heard and valued and can really contribute to the transformation.

At Mosa too, the Operations management team were immediately won over by SANGOO’s approach: Els and Stefaan strike the right balance between the theory and the practice of this type of internal organisational change. During the initial conversations, it soon became clear that SANGOO was a good fit and that Els and Stefaan would bring a lot of added value to Mosa.

We didn’t define the specific pain points at the start of the journey. We only shared how we wanted to change the organisational structure. I left it up to Els and Stefaan to talk to the teams and find out what they were struggling with. This was the first step in a process during which different groups identified potential problems. So it was important to look at how we could avoid these and the possible implications of doing so. Everything was always done in agreement with the affected parties.

What were your expectations of this process with SANGOO?

That it would go faster … (laughs)

Our expectation was that we would be able to roll out the plan across the organisation. Yes, it took longer than expected. But I’m an impatient person. The time we took as a company to integrate the new organisational structure was also the time it needed to take. That’s because the teams themselves set the pace.

So Els and Stefaan definitely met our expectations of the process. At a pace that was achievable for Mosa as an organisation.

The journey with SANGOO is goal-oriented, directional and enjoyable.

What was it like working with SANGOO?

Working with SANGOO has left an extremely positive impression on me. Because we’re getting the results we wanted, of course, but also because Els and Stefaan make you feel like you’re their only customer. When it comes to consultancy, that’s especially impressive. The journey with SANGOO is goal-oriented, directional and enjoyable.

Working with SANGOO does involve extra effort, but also provides relief. Like a weight has been lifted.

It’s normal that this kind of journey requires everyone to put in extra effort to optimise the ins and outs of the organisation. But we’re certainly already reaping the rewards and will no doubt continue to do so in the future.

For example, together with the working groups, Els and Stefaan developed flows for a range of scenarios. Employees can now use these flows in situations where previously they were at their wits’ end and unable to make decisions. The flows help everyone to make conscious, informed choices.

Els and Stefaan are the experts when it comes to putting the theory into practice.

The duo is in itself a USP.

What would you say are the USPs of SANGOO?

Els and Stefaan stand out for their unique approach. They don’t stick religiously to a given formula, but they do know exactly what they’re trying to achieve. They set themselves apart by being approachable and flexible and by giving their customers a sense of exclusivity.

The duo is in itself a USP. Els is extremely goal- and results-oriented, while Stefaan takes more of a psychological approach. The combination of these personalities with the conceptual angle is extremely powerful. Guiding principles help Els and Stefaan achieve the desired results, but the way they get there is completely tailored to the organisation, which is really powerful.

Did SANGOO achieve the results you expected?

Definitely. We still have a few more phases to go through at Mosa but so far everything has gone smoothly. As soon as Els and Stefaan got an idea of what was missing, they went in search of the approach that would work best for Mosa. In our organisation, SANGOO has acted like a catalyst. Coordinating and giving direction. Els and Stefaan ensure that everyone stays motivated, and they never lose sight of the goal.

They also make a conscious effort to take more of a back seat in the organisation as the journey progresses. But they still keep an eye on things and give us pointers where needed.
